手段は定型化すべきではない
前々回は、IT化の為には、数値化できるものは、極力数値化
することを述べた。また、一見、数値化できそうにないものでも、
工夫次第で数値化することが可能であると書いた。(GW中に
”へぇボタン”を導入した読者もいるのではないだろうか？笑）
さて、今回は、業務のルールを改善するポイントとして、定型化
することについて考えてみたい。
いろいろな本にも業務を定型化して、マニュアル化することで
効率を上げられると書かれている。また、このメルマガでも、
IT化を進めるには、業務の中の規則性を見出すことから始まると
書いた。しかし、社内規則では、発注書をFAXで送るとなっていても、
電話で注文してから、後付でFAXを送るなどといったことが起きて
おり、規則がうまく機能していないことがあるとも書いた。では、
その中から、どうやって定型化していくのか？
よくよく考えると、発注書をFAXで送ろうが、電話しようが、
メールで送ろうが、”発注する”という行為は共通しているのである。
つまりは、伝える手段が変わっているだけで、それによって成し
遂げられることには変わりが無い。この点をしっかりと見極めて
いかないと思わぬ落とし穴にはまり込んでしまう。
ビジネスをする上では、何らかの取引が発生しているわけであり、
各段階に分けて考えることができる。例えば、アポ取り、訪問、提案、
価格交渉、契約、製造、納品、請求、入金といったステップである。
ここに記載したのは、それぞれの”行為”であって、手段ではない。
また、そこでの商品がなんであれ、同じステップを踏むことになる。
当たり前と言われれば、それまでなのだが、この各ステップで、
今、どこの段階にあるのかが非常に重要なのであって、
このステップをいかに早く回していけるかもビジネスを行う上では
非常に重要なことなのである。
こういったステップをルール化して、IT化することが大きな
ポイントの一つだ。このステップを”定量化”して、例えば、最初の
アポ取りから入金までを１０ステップに分けて、営業マンには、
顧客ごとにどのステップにあるか数値を入力してもらうのである。
これを実施するだけで、営業全体を把握しやすくなるだけでなく、
ITの本領（？）を発揮してグラフにすれば、視覚的にすぐ理解でき、
どの顧客の取引がどこの段階にあるかが誰にでも分かるようになる。
そうなれば、担当者が不在であっても、おおまかな状況を把握した
上での対応をすることが可能になる。また、３次元のグラフにして
時系列に表示すれば、交渉に長引いている顧客や、こちらの製造が
追いついていない顧客なども一目瞭然である。
さらに、これらの平均値を計算すれば、一つの取引が完了する
までの各ステップに必要な期間が分かり、どのステップを改善すれば、
効果的に売上が伸びるのかも具体的に検討できるのである。
あまりにも当たり前すぎて、拍子抜けするかもしれないが、IT化と
いうのは、このように業務そのものを具体的に評価するために使う
ことができるのであり、改善する部分をより客観的に判断できるように
できるのである。
